We spent early 2025 writing tutorials. Good ones, we thought. Then we watched people read them, nod, and go back to working exactly as before. The tutorials weren't the problem. The distance was. Nothing changed until we stopped writing tutorials and started sitting next to people, inside their actual documents, their actual codebases, their actual deadlines. Twenty minutes into the first session, something worked, and their faces changed. That's the whole company. We just kept doing the thing that worked.
